Each member of the team receives a full set of cards from one suit. Someone presents the work items, such as the "Product Owner," product manager, or project leader. The work item is then discussed, and the results of the discussion, including details, assumptions, and risks, are documented. Each estimator carefully considers the estimate and selects a corresponding card, placing it face down on the table, keeping the numbers hidden. Once all the estimates are on the table, the cards are revealed. If there are disagreements in the estimates, the reasons for the differences are discussed, typically starting with the estimators who provided the lowest and highest estimates. The results of this discussion, including details, assumptions, and risks, are also documented. Steps 4 to 6 are repeated until a consensus is reached. This process can be shortened if a single outlier agrees to align with the other estimators.
